Kilimanjaro Success Rate by Route: Choosing the Route That Maximizes Your Chances
Real summit numbers for all six climbing routes, and the reasons behind them — from guides in Arusha who watch these statistics play out every month of the year.
Introduction
I have watched people cry at 5,895 metres and I have watched people cry at 4,600 metres because their guide told them they were going down. Both happen on Kilimanjaro every week. What separates those two mornings is almost never courage, and it's almost never fitness. It's a decision made months earlier, usually in front of a laptop, about how many days to spend on the mountain.
Kilimanjaro's overall summit success rate hovers somewhere around 65 percent. That single figure is close to useless, because it averages together a nine-day Northern Circuit climb with a professional crew and a five-day budget Marangu trip sold to someone who has never slept above sea level. Those are not the same mountain. Break the number apart by route and itinerary length and it stretches from about 50 percent to well over 90 percent — a spread wide enough that your booking decision genuinely determines your outcome.
This guide gives you the honest version. Not brochure percentages, but the numbers we see across our own climbs and across the wider operator community in Moshi and Arusha, along with the physiological reasons behind them. What Determines Summit Success?
Every year we debrief clients who didn't make it, and the reasons cluster into a short list. It's worth understanding that list before looking at any percentages, because the routes don't cause these problems — they just give you more or less protection against them.
1. Ascent rate
This is the whole game. Your body adapts to thin air by increasing breathing rate, producing more red blood cells, and adjusting blood chemistry, and those processes take days, not hours. The generally accepted guidance for sleeping altitude above 3,000 metres is not to increase your sleeping elevation by more than about 500 metres per night, with a rest day every 1,000 metres or so. Kilimanjaro's standard itineraries routinely break that rule. A five-day Marangu climb takes you from 1,860m to 5,895m in under four days of walking. The mountain hasn't changed; the schedule has simply outrun human physiology.
2. Genetic altitude tolerance
Some people acclimatize beautifully and some don't, and there's still no reliable way to predict which you are until you've been up there. Research into hypoxic ventilatory response suggests a substantial hereditary component. Practically speaking, your own history at 3,500 metres and above is the best data you have. If you've felt fine at altitude before, expect to feel fine again. If you've had crushing headaches and vomiting, take that seriously and book longer.
3. Hydration and food intake
At altitude you lose water through respiration far faster than at sea level, and cold, dry air makes it worse. Dehydration produces headaches, fatigue and nausea that mimic and amplify altitude sickness. Appetite also collapses above about 4,000 metres, and climbers who stop eating are running a fourteen-hour summit day on almost nothing. In our experience, the clients who force down dinner at Barafu when they don't want it are consistently the strongest at 3am.
4. Pacing discipline
Pole pole — slowly, slowly — is genuinely the operating philosophy, not a tourist phrase. A well-paced Kilimanjaro walk feels absurdly slow for the first two days. Strong hikers hate it. They also make up a surprising share of the people who turn back, because their natural pace pushes them into oxygen debt they don't feel until three days later.
5. Operator quality
Two groups on the same trail on the same day can post very different results. Daily pulse oximetry and Lake Louise scoring, bottled emergency oxygen, a guide-to-client ratio that allows one guide to descend with a sick climber without collapsing the whole group, well-fed and properly equipped porters, and guides confident enough to slow a fast client down — all of that shows up in a company's statistics. 6. Kit, sleep and summit-night details
These sound trivial next to physiology, and then they end climbs. Cold hands at 5,500m. A headlamp with lithium batteries that died in the cold because they weren't stored inside a jacket. A sleeping bag rated to -5°C at a camp that hits -12°C, producing three consecutive sleepless nights. Boots that weren't broken in. Our Kilimanjaro packing list exists because of exactly these cases.
Why Route Selection Matters
Here's the thing most route comparisons get wrong: the trails themselves are not meaningfully harder or easier in any way that affects summiting. None of them require ropes, crampons or technical skill. The Barranco Wall on Machame and Lemosho involves some hands-on scrambling, and Umbwe has genuinely steep sections, but nobody turns around on Kilimanjaro because the path was too difficult to walk.
What routes really differ in is their altitude profile — how quickly they take you up, how many nights they give you at intermediate elevations, and whether they build in climb-high, sleep-low days. That profile is a physiological training program disguised as a hiking trail, and some programs are simply better designed than others.
A second, quieter factor is the starting elevation and total vertical gain. Rongai starts at around 2,000m on the northern side and gains altitude steadily, which suits some climbers. Machame and Lemosho oscillate — up to Lava Tower, down to Barranco — which looks inefficient on a map and is exactly why they work.
The third factor is summit-night starting point. Southern routes launch from Barafu (4,673m) or Kosovo Camp (4,870m). Marangu and Rongai launch from Kibo Hut (4,703m). Those starting altitudes are similar, but the state you arrive in is not. A climber who reached Barafu after a short, easy day from Karanga is in far better shape than one who walked seven hours to get there.

Treat these as honest working ranges rather than laboratory figures — Kilimanjaro National Park does not publish per-route statistics, so every number in circulation comes from operator reporting.

Lemosho — 88 to 92 percent over eight days
Lemosho is the route I recommend most often, and the eight-day version is the reason. It begins on the western side at Londorossi Gate, walks through genuine rainforest where colobus monkeys still move through the canopy, and then opens onto the Shira Plateau — a collapsed caldera at around 3,800 metres with uninterrupted views of Kibo. Those plateau nights do quiet, valuable work while you're busy taking photographs.
From Shira the route joins the southern circuit at Lava Tower, drops to Barranco, climbs the Barranco Wall, crosses to Karanga, and then makes a short day to Barafu. That sequence gives you two acclimatization mechanisms in a row: the Lava Tower climb-high day, and the Karanga split that leaves you rested for summit night.
Shorten it to seven days and you lose a plateau night, and the success rate drops five to eight points. It's a good route at seven days. It's a very good route at eight.
Machame — 85 to 90 percent over seven days
Machame carries roughly a third of everyone who climbs Kilimanjaro, and its reputation is deserved. The seven-day itinerary includes both the Lava Tower day and the Karanga camp night, which means it does nearly everything eight-day Lemosho does at a lower price. The trade-off is traffic: Barranco Camp in July and August can hold well over a hundred tents.
The six-day Machame is a different proposition. It cuts Karanga, so climbers walk from Barranco all the way to Barafu in one long day, arrive tired at around 4,673 metres, try to sleep for four hours, and then start summit night. The success rate falls to somewhere between 65 and 75 percent, and the difference between those two itineraries is often two or three hundred dollars.
Marangu — 50 to 60 percent over five days, 70 to 78 percent over six
Marangu is the oldest route on the mountain and the only one with permanent sleeping huts. It's often called the Coca-Cola route, and the nickname carries an unfair implication of ease. The walking really is the gentlest on Kilimanjaro — a steady, well-graded path with no scrambling — which is why it appeals to people climbing in the wet season or those who don't want to camp.
The problem is arithmetic. Five days means Mandara, Horombo, Kibo Hut, summit, descend. Three sleeping nights between the gate and 5,895 metres, and no day anywhere in that schedule where you climb high and sleep low. Add the Horombo acclimatization day and the numbers improve dramatically. That's the whole story: the trail isn't weak, the five-day schedule is.
One more thing worth knowing about Marangu: because you ascend and descend the same corridor, you see less varied scenery than on any other route, and the descent from Kibo retraces ground you already know. Some climbers find that comforting. Most find it dull.
Rongai — 80 to 85 percent over seven days
Rongai is the only established route approaching from the north, near the Kenyan border, and it's the one I recommend without hesitation for April, May and November climbs. Kibo blocks the prevailing moisture, so the northern slopes stay markedly drier while the southern trails turn to mud.
The seven-day version includes a rest day at Mawenzi Tarn (4,315m) beneath Kilimanjaro's jagged second peak, and that day carries the route's success rate almost single-handedly. From there you cross the saddle — a strange, high desert of volcanic gravel — to Kibo Hut and summit that night. Drop the Mawenzi day and you're at 65 to 70 percent.
Rongai is also the quietest of the mainstream routes. On a six-day trip in February you can walk for hours without seeing another group, which is worth something in itself.
Northern Circuit — 90 to 95 percent over nine days
If your only measure is reaching Uhuru Peak, this is the route. The Northern Circuit shares Lemosho's western start, crosses the Shira Plateau, and then instead of turning south it swings around the northern slopes on a long, remote loop with views toward Kenya's plains. You approach the summit from the east via School Hut.
Nine days means eight nights of adaptation, several of them above 4,000 metres, with modest daily gains and a genuinely gradual profile. It's also the most expensive standard route, and the extra days mean extra park fees, extra crew wages and extra food — which is why it typically costs several hundred dollars more than eight-day Lemosho.
For climbers who've saved for years, travelled a long way, and have no realistic possibility of a second attempt, that's usually money well spent.
Umbwe — 50 to 65 percent over six days
Umbwe is the steepest, most direct route on the mountain. It climbs a forested ridge with real gradient, reaches the southern circuit in two days, and gains altitude faster than anything else on Kilimanjaro. Very few climbers take it, and its low success rate is partly a self-selection effect: the people who choose Umbwe tend to be confident, and confidence at altitude is not the same as adaptation.
We'll run Umbwe for climbers with genuine high-altitude experience — people who've been above 5,000 metres and know how their body behaves. For everyone else, it's the wrong tool.
Why Longer Routes Perform Better
Look at the table again and notice a pattern that has nothing to do with trail names: every itinerary of seven days or more sits above 80 percent, and every itinerary of six days or fewer sits below 78 percent. The route is almost incidental. Days are the variable.
The physiology is straightforward. When you arrive at altitude, your body begins a sequence of adaptations. Breathing rate and depth increase within hours. Blood pH shifts over one to three days as your kidneys excrete bicarbonate to compensate for the respiratory alkalosis caused by hyperventilation. Plasma volume decreases and red blood cell concentration rises over several days to a couple of weeks. Each of those steps takes time you can't buy back with willpower.
An extra day on the mountain does three separate things. It gives your body an extra night at a given altitude to complete those adjustments. It reduces your average daily ascent rate, which lowers your risk of acute mountain sickness. And it means you arrive at high camp with more physical reserve for the twelve-to-fifteen-hour summit day.

The Role of Acclimatization
Acclimatization isn't a mystical process — it's a measurable set of physiological changes, and on the mountain we track them daily. Every morning and evening our guides record pulse oximetry and resting heart rate, and run through the Lake Louise symptom questionnaire: headache, gastrointestinal symptoms, fatigue, dizziness and sleep quality.
Those readings tell a story. A climber whose oxygen saturation is holding in the low eighties at 4,000 metres with a stable heart rate is adapting well. A climber whose saturation is dropping day over day while their resting heart rate climbs is not, and we start managing that early — slower pace, more fluid, sometimes a lower sleeping camp.
Climb high, sleep low
This principle is why Machame, Lemosho and the Northern Circuit outperform routes with tidier-looking profiles. Walking up to Lava Tower at 4,600 metres, spending an hour there over lunch, and then descending 700 metres to sleep at Barranco triggers adaptation without asking your body to recover overnight at the higher elevation. Most climbers feel mildly rough at Lava Tower and noticeably better when they reach Barranco — that's the mechanism working.
Sleep is part of acclimatization
Sleep quality deteriorates badly at altitude, partly because of periodic breathing — a cycle where your breathing slows, oxygen drops, and you wake with a gasp. It's normal, it's unsettling the first time, and it can wreck your rest for three nights in a row. A warm sleeping bag (rated well below the temperature you expect), an early bedtime, and avoiding alcohol and sleeping pills all help. Some climbers find that acetazolamide improves sleep quality specifically because it reduces periodic breathing.
Diamox and what it can't do
Acetazolamide speeds up the blood chemistry side of acclimatization and is well supported for altitude sickness prevention. It's a genuine help, and a lot of our clients use it — always prescribed by their own doctor and trialled at home first, because side effects (tingling fingers, frequent urination, flat-tasting carbonated drinks) are common enough to be worth knowing about before summit night. What it can't do is turn a five-day itinerary into a safe one. A tailwind is not a substitute for a longer runway. Fitness vs Altitude: What Actually Matters
This is the section people argue with, so let me be precise about it. Fitness and altitude tolerance are largely independent variables. Being fit does not make you acclimatize faster. Studies of altitude illness have repeatedly failed to find a protective effect from aerobic fitness, and anyone who has guided on Kilimanjaro for a few seasons has a mental list of very strong people who didn't summit.
Two effects explain what we see on the mountain. First, fit climbers can move quickly, and moving quickly at altitude increases oxygen demand at exactly the moment supply is limited. Second, fit climbers often trust their fitness instead of their symptoms, push through early warning signs, and arrive at high camp with a problem they've been suppressing for two days.
None of which means fitness is irrelevant. Summit night is twelve to fifteen hours of continuous effort, in the dark, in temperatures between -10°C and -20°C, on loose scree, with roughly half the oxygen you're used to. Then you descend more than 2,000 metres on the same day. Fitness determines whether that's hard or unbearable, and it determines how much reserve you have when things go slightly wrong.
The training that helps most is specific: long back-to-back hiking days on hills with a loaded daypack, plenty of downhill work for quadriceps and knees, and stair or step-up sessions. Choosing the Right Route for Your Experience
Route choice is a matching exercise, not a ranking exercise. Here's how we make the recommendation when someone calls the Arusha office.

Questions worth answering honestly before you book
- What's the highest you've ever slept? If the answer is under 3,000 metres, book eight days minimum.
- How did you feel there? A bad night at 3,500m in Peru or Nepal is real data. Bring it to the conversation.
- How many days can you actually take? Include arrival and departure days and a buffer. Flying home the morning after descending is a bad plan.

- Can you sleep in a tent? If the honest answer is no, Marangu over six days beats a sleepless eight-day Lemosho.
- What happens if you don't summit? If the answer is "I'll be devastated and I'll never come back," buy the extra days now.
Common Mistakes That Reduce Success
Booking the shortest itinerary to save money
This is the mistake, and it accounts for more failed climbs than everything else combined. Saving $250 on a six-day Marangu instead of a seven-day Machame is a false economy when a repeat attempt costs several thousand dollars in flights, permits and leave.
Choosing an operator on price alone
Very cheap Kilimanjaro climbs are cheap for identifiable reasons: fewer guides per client, no emergency oxygen, no oximeter, underpaid porters, thin food, and pressure to keep groups moving on schedule regardless of how anyone is feeling. Every one of those reduces your odds. Ask directly about oxygen, oximetry, guide ratios, porter wages and evacuation procedure — and get the answers in writing.
Walking too fast on days one to three
The rainforest section feels easy and the trail is inviting. Climbers who race it are routinely the ones struggling at Karanga. Your guide will keep telling you to slow down; believe him the first time.
Hiding symptoms
People do this because they're afraid of being sent down. It's understandable and it's dangerous. A headache reported at Barranco can usually be managed with fluid, a slower pace and paracetamol. The same headache hidden until Barafu can become a serious problem at 3am, several hours from help. Guides send people down because the alternative is worse, not because they're keen to end your trip.
Under-training for the descent
Summit day involves ascending about 1,200 metres and then descending well over 2,000 to Mweka. That descent destroys untrained quadriceps and knees, and it's a common source of injury. Downhill training and trekking poles both help enormously.
Arriving in Tanzania the night before
Delayed luggage, a missed connection, or simple jet lag on day one all cost you. Arrive at least a full day early in Moshi or Arusha, use the day to check gear and rent anything missing, and start the climb rested. If your Tanzania visa isn't sorted well in advance, do that first.
Ignoring the cold
Summit night is the coldest experience most climbers have ever had. A down jacket that works in a European winter isn't necessarily enough at -18°C with wind. Nor are thin gloves — we recommend liner gloves plus expedition mitts, and hand warmers.

We're based in Arusha, roughly two hours from the gates, and we climb all six routes in every month of the year. Here's what we actually tell people, in the order we tell it.
- Default to eight-day Lemosho. For the large majority of first-time climbers it's the best combination of summit odds, scenery and price. If you asked us to book one climb without knowing anything else about you, this is it.
- Take the Northern Circuit if failure isn't acceptable. Nine days, the highest success rate on the mountain, and the quietest trail after Shira. The extra cost is small relative to the total trip.
- Take seven-day Machame if the budget is tight. It keeps every acclimatization feature that matters. Just don't downgrade to six days to save money.
- Take seven-day Rongai in the wet months. April, May and November are far more pleasant on the northern side, and the Mawenzi Tarn rest day keeps the numbers strong.
- Only take Marangu over six days. We genuinely do not recommend the five-day version to anyone, and we'll tell you so even if you've already decided.
- Only take Umbwe with real altitude experience. If you've never been above 5,000 metres, this isn't the route to find out how you handle it.
- Add the acclimatization day, always. If you take one thing from this article, take that. It's the highest-return decision in the entire planning process.

Machame covers similar ground faster and cheaper and still summits the large majority of climbers when booked over seven days rather than six. The route beginners most often choose — five-day Marangu — is the one we most often talk them out of. It looks easier because you sleep in huts and the path is gentle, but it compresses the same 5,895-metre ascent into the shortest schedule on the mountain, and beginners are precisely the group with the least margin for that.
No, and the pattern is consistent enough that we mention it in every pre-climb briefing. Some of the most memorable turnarounds we've had involved marathon runners and cyclists in excellent shape who climbed at their natural pace on days one to three, arrived at Barranco or Kibo feeling strong, and then deteriorated fast on summit night. Fitness determines whether the walking is comfortable. Acclimatization determines whether you summit. In fact, high fitness carries a subtle risk: strong climbers find it easy to move quickly, and moving quickly at altitude is how you outrun your own physiology. What fitness genuinely buys you is reserve — the ability to keep going on the fourteen-hour summit day when your body is running on roughly half the oxygen it's used to. Train for that, then let your guide slow you down.
No. Susceptibility to altitude is largely genetic, and it's remarkably poor at respecting age, gender, fitness or experience. We have seen 68-year-olds walk onto Uhuru Peak with clean oxygen saturation while 30-year-old triathletes in the same group turn around at Barafu. Your best predictor is your own history: if you've been above 3,500 metres before and felt fine, you will probably do fine again on a well-paced itinerary. If you've had bad headaches, vomiting or insomnia at altitude, that will likely repeat, and you should be booking a longer route rather than hoping for a different outcome. The variables you can control are ascent rate, hydration, pace, food intake, and whether you're honest with your guide about symptoms.
For summit odds, marginally yes — mostly because Lemosho is typically sold over eight days and Machame over six or seven. Compare like with like and the gap narrows considerably: a seven-day Lemosho and a seven-day Machame perform within a few percentage points of each other, because after the Shira Plateau they share the same southern circuit, the same Barranco Wall, the same Karanga and Barafu camps and the same summit night. Where Lemosho genuinely wins is the start: a quieter western trailhead, a more gradual first two days, and a broader plateau crossing that acclimatizes you before the hard work begins. Machame wins on price and availability. Our short answer in the office: if you can afford eight days, take Lemosho. If you can't, take a seven-day Machame with confidence, and don't let anyone sell you the six-day version as an equivalent.
Easier to walk, harder to summit. Marangu has the gentlest gradient on Kilimanjaro, a well-maintained path, no scrambling, and dormitory huts rather than tents, which is a genuine advantage in the wet months and for climbers who can't sleep on the ground. The problem is the standard five-day itinerary, which asks your body to go from Marangu Gate at 1,860 metres to Uhuru Peak at 5,895 metres with only three sleeping nights in between, and offers no climb-high, sleep-low day at all. That's why Marangu records the weakest summit numbers of the major routes, commonly quoted between 50 and 65 percent. Take the six-day version with the extra acclimatization day at Horombo and the picture improves substantially — usually into the mid-seventies. Marangu isn't a bad route; the five-day schedule is a bad schedule.
Longer, gentler and lower-mileage-per-day is the rule, so eight-day Lemosho, the Northern Circuit if the budget and time allow, or six-day Rongai for climbers who prefer shorter walking days and a drier trail. Age itself is a much weaker predictor of summit success than most people assume — we regularly summit climbers in their sixties and have taken clients over seventy to the crater rim. What changes with age is recovery time between hard days, joint tolerance on the long Mweka descent, and the need for a slightly more conservative pace. All three of those are solved by extra days, not by extra training. We'd also suggest trekking poles from day one rather than day four, a private guide-to-client ratio if possible, and a frank conversation with your doctor about any cardiac or respiratory history before booking.
In order of impact: add days to your itinerary, walk far slower than feels natural, drink at least four litres of water daily, eat even when your appetite disappears above 4,000 metres, choose an operator with a proper safety protocol (daily pulse oximetry, bottled oxygen, an experienced guide-to-client ratio and a documented evacuation plan), train specifically for long descents and back-to-back hiking days, and report symptoms early rather than hiding them. Two further details matter more than people expect: sleep, which is disrupted at altitude and is best protected by an early bedtime and a warm sleeping bag rated well below the temperature you expect, and summit-night kit — cold hands and a dead headlamp battery end more attempts above Barafu than altitude does. Do all of that on a seven- or eight-day route and you're firmly in the 85 to 95 percent band.
Conclusion
Kilimanjaro is unusual among the world's great mountains in that almost anyone in reasonable health can climb it — no ropes, no technical skill, no mountaineering background. What it demands instead is patience, and the route you book is really a decision about how much patience you're prepared to pay for.
The Northern Circuit and eight-day Lemosho sit at the top of the success tables because they're the most patient itineraries on the mountain. Five-day Marangu sits at the bottom because it's the least. Everything in between follows the same logic. When you read a percentage online, mentally translate it into days, and the numbers stop looking like a ranking of trails and start looking like a ranking of schedules.
Then do the unglamorous things well: walk slowly, drink more than you want to, eat when you don't feel like it, sleep warm, tell your guide the truth, and choose an operator who would rather turn you around at 5,400 metres than take a risk with you. Do that on a seven- or eight-day route, and the odds are firmly, comfortably on your side.
Summit success on Kilimanjaro is not a lottery and it's not a fitness test. It's the predictable outcome of how quickly you ask your body to adapt. Give it eight days on Lemosho or nine on the Northern Circuit and you'll almost certainly stand on Uhuru Peak. Give it five on Marangu and you're rolling dice you didn't need to roll.
